Adoption paths

AI Center of Excellence

Organize adoption. Scale what works.

A CoE connects strategy and execution: accountable people, clear processes, approved tools and agents evaluated by outcomes. Zild provides a foundation for turning isolated initiatives into shared operations.

Assess my pilot readiness

Centralize standards. Share responsibility for results.

Zild working proposal: a core team defines standards and supports departments; process owners validate value and operations. The structure should match company maturity and risks. This roadmap is practical guidance, not a mandatory timeline or certification.

  1. 01

    Mandate and ownership

Define the expected outcome: less rework, lower cost per process or shorter cycle time. Name a sponsor, a CoE owner and process owners. Start with a small team and clear authority to prioritize.

Deliverable: CoE charter with scope, budget, decisions and escalation.
  2. 02

    Inventory and an approved path

Map existing agents, tools, models, data, contracts and credentials, including informal initiatives. Offer an accessible corporate alternative and practical guidance. Reducing Shadow AI requires addressing people’s needs as well as setting rules.

Deliverable: usage inventory with owner, purpose, data source and status.
  3. 03

    Process portfolio

Collect proposals through a common form. Compare value, frequency, available data, integration needs and action risks. Prioritize an administrative process with a verifiable outcome. Do not begin with an irreversible decision simply because volume looks high.

Deliverable: prioritized backlog with acceptance criteria and recorded decisions.
  4. 04

    Standards and pilot

Define instructions, authorized sources, tools, permissions, approvals and failure handling. Separate testing from production. Evaluate normal and exceptional cases with quality, cost and human-review evidence. Document conditions that block production release.

Deliverable: pilot evaluation, risk decisions and rollback plan.
  5. 05

    Operations and accountability

Assign support, review cadence, incident management and budget ownership. Track cost per correct outcome, intervention rate, errors, adoption and cycle time. Reassess when models, connectors, policies or knowledge sources change.

Deliverable: operating dashboard with owners and action boundaries.
  6. 06

    Reuse and expansion

Turn successful work into reusable agent templates, tests, guides and integrations. Train champions across departments. Expand only with support capacity and appropriate access for employees, contractors and field teams.

Deliverable: approved-pattern catalog and departmental adoption plan.

A CoE brings together the people who make AI work.

In smaller teams, one person may hold multiple roles. Preserve separation between preparing and approving critical actions.

Sponsor and business
Set priorities and own process outcomes.
IT, architecture and development
Integrate systems, separate environments and maintain continuity.
AI and data teams
Validate models, sources, evaluations and agent behavior.
Security, privacy and governance
Define access, data handling, risk review and evidence.
Finance and FinOps
Check TCO, budget, actual costs and benefits without double counting.
Operations, support and facilities
Validate actual work, exceptions and human handoff.
People, enablement and ESG
Track adoption, accessibility and impacts through verifiable indicators.

Is your next pilot ready?

Use this checklist to guide the CoE discussion. Selections stay on this page only. Completing the list does not replace technical, security and business evaluation.

If an owner, reliable data or approval mechanism is missing, resolve the gap before expanding the pilot.

Pilot preparation

EVIDENCE FOR DECISIONS

Compare the pilot against the work that must be done.

Download a starter sheet with eight synthetic scenarios covering engineering, logistics, inventory and finance. Complete your expected reference and company test data before running it. The file organizes evaluation; it contains no measured Zild results.

Download evaluation sheet (CSV)

UTF-8 CSV, separated by semicolons. Open in Excel or another spreadsheet editor; use one decimal format and currency for costs.

  1. Freeze the reference before testing

Use the same cases for the current process and the pilot. Separate configuration examples from evaluation cases. Record agent, model, connector and data versions plus acceptance criteria; include exceptions and denied access.

  2. Record what happened

Mark PASS when the result meets the reference, FAIL when it does not, and NOT_RUN when it has not run. A correct refusal can be PASS. Separately record critical failures, evidence, time, reviewer and full cost, including failed attempts.

  3. Decide with a visible denominator

Pass rate = PASS ÷ (PASS + FAIL). Cost per correct outcome = cost of all runs ÷ PASS. Also show unexecuted cases and critical failures; with no PASS, cost per correct outcome cannot be calculated. Define in advance who may release, correct or stop the pilot.

An intake brief that supports decisions.

For each proposal, record these fields before choosing a model or commissioning an integration.

Problem and volume

What work repeats, how often and what does it cost today?

Process and people

Who uses it, who owns the outcome and who approves exceptions?

Data and tools

Which sources, permissions, systems and actions are required?

Outcome and boundary

How will you measure success, maximum cost and stopping conditions?

CoE policies must be configured and verified in your environment. A platform subscription does not automatically establish approval processes, segregation or compliance.
